Naveen Puvvula started as an embedded mobile engineer and spent years shipping products across a string of startups before running infrastructure and platform tooling as a director at Life360. He recently made a move a lot of senior leaders are weighing: he stepped back into an individual-contributor seat, joining construction-scheduling startup Planera as a senior principal engineer.
Naveen joins Cortex CTO Ganesh Datta to argue that the hard limits on AI in engineering are organizational: structure, judgment, and trust. They get into why human judgment is moving to the front of the lifecycle, the shift from SDLC to PDLC, and what happens to specialization as agents take on more. Naveen closes on the accountability framework vertical AI will need once it reaches the physical world, and his advice for leaders weighing the same leap back to an IC role.

Organizational structure is the ceiling now, more than compute or model quality. Naveen points to Uber's AI experiment: the returns showed up only once an AI engineer was paired with a domain expert on each team and they questioned the existing workflow before automating it.
Human judgment is shifting to the front of the lifecycle. Agents execute well once the architecture and specs are clear, so the leverage is in getting those right early.
Specialization won't disappear, it'll stratify. In the factory analogy Naveen and Ganesh build out, most engineers keep broad range while a smaller set of specialists design the architecture the agents then build against.
The measure for whether all that extra agent output is actually creating value is if the customer can consume and pay for what you ship.
The higher the real-world stakes, the harder the trust problem. The customer is the one you have to win over, not just your own team. That takes an explicit accountability framework.
"Tokens are free" is a temporary phase. Clearing every P2 and P3 because the budget is there is the same capacity trade-off leaders used to have about headcount, and the music will stop.
